The B2B buyer journey moved through three distinct layers in 2026.
Artificial Intelligence (AI) discovers.
Google verifies.
Your website converts.
Most CMOs are still running 2022 funnels where the website was meant to do all three jobs. That funnel collapsed and the budget that funded it is now stranded.

What is the 3-layer modern buyer journey?
The 3-layer modern buyer journey is a framework that splits the B2B Software-as-a-Service (SaaS) buying process into three distinct surfaces with three distinct jobs.
AI Overviews and chat surfaces discover the category.
Google verifies the choice through comparison and branded searches.
The website converts the decision.
The framework was articulated by Gaetano Di Nardi on the Webflow Answer Engine series in 2026.
HubSpot's Loop Marketing framework and Yotpo's AI-led shopper journey describe the same architecture in different language. Three names, one model.
By Q2 2026 it is the consensus framework across B2B SaaS and Direct-to-Consumer (DTC).
What is the job of each layer in 2026?
Each layer has a single, distinct job. Confusing the jobs is the most common AEO mistake.
Layer 1: AI Discovery
The buyer asks ChatGPT, Claude, Perplexity, or Google AI Overviews a problem-aware question. The model surfaces a shortlist of brands and an answer.
According to Quolity AI, 47% of Google searches now trigger an AI Overview, 51% of B2B buyers start their shortlist on Large Language Models (LLMs). If your brand is not surfaced layer 1, the buyer journey ends before it begins.
The brands cited at this layer are usually featured in listicles like the top 5 cold email outreach tools for 2026 and the top 5 CRM tools for B2B SaaS in 2026.
Layer 2: Google Verification
The buyer searches Google for branded comparisons.
"Brand X vs Brand Y"
"alternative to Brand X"
"Brand X pricing"
"Brand X reviews"
They verify what AI told them and check for red flags. 69% of B2B buyers change their shortlist based on these verification searches.
Layer 3: Website Conversion
The buyer arrives at your website with a decision largely made. The job is to confirm fit, see pricing, and convert.
Your website is no longer your top of funnel. It is the bottom.
Conversion levers like personalised video or virtual product tours or demos on landing pages, covered in the top 5 video tools for sales and marketing in 2026, lift conversion 30 to 80% at this layer.

How do you rebuild your funnel for the 3-layer model?
Audit your existing content by funnel layer. Map each high-traffic page to which layer it serves.
Most B2B SaaS sites have most pages stuck in Layer 1 jobs while the actual traffic comes in at Layer 2 and 3.
Reallocate budget. Most CMOs are still investing 60 to 70% of content budget in Layer 1 jobs that no longer return traffic.
Shift 30 to 50% of that into Layer 2 (comparison pages, alternative pages, pricing transparency) and Layer 3 (conversion optimization).
Reassign ownership. Brand owns AI Discovery citations. Product marketing and SEO own Google Verification assets. CRO and demand generation own Website Conversion. This is what makes AEO Playbook Part 1 load-bearing: AEO is a CMO problem, not an SEO problem.
Measure all three. Add AI Overview citation rate, branded search trend, and comparison page conversion rate to your monthly board deck. If the dashboard shows only organic traffic, your measurement is one layer deep on a three-layer journey.

[1] Map your top 30 pages by funnel layer this week. Tag each as AI Discovery, Google Verification, or Website Conversion. Most marketing leaders find 70 to 80% of pages in the wrong layer.
[2] Build one comparison page and one alternative page this month. "Brand vs competitor" and "alternative to brand" are now the highest-converting assets on most B2B SaaS sites.
[3] Add the three layer metrics to your monthly board deck. AI Overview citation rate, branded search trend, comparison page conversion rate. The single organic traffic number is hiding what is actually happening in your funnel.
